A payment failure is the most expensive kind of lost order. This buyer did everything: found your product, trusted your store, filled in their address, and hit pay. Then the transaction failed, and most of them will never try again.

Stores routinely lose 5-15% of attempted payments and never notice, because failed payments don't show up as loudly as zero traffic does. Here's how to find out how bad your leak is, what's causing it, and what actually fixes it.

First, Measure Your Actual Failure Rate

Open your payment gateway dashboard, whether that's Razorpay, PayU, Stripe, or Cashfree, and look at the success rate over the last 30 days. Anything below 90% for domestic transactions deserves investigation.

Break failures down by method: UPI, cards, netbanking, wallets. The pattern tells you where to look. Heavy UPI failures point one direction; international card declines point another entirely.

Do this before changing anything. You can't fix a leak you haven't located, and gateways expose this data freely.

Gateway Downtime and Bank-Side Outages

Sometimes the failure isn't yours at all. Payment gateways have outages, and individual banks' UPI and netbanking systems go down regularly, often at night or during high-traffic sale periods, exactly when you can least afford it.

You can't prevent bank outages, but you can stop depending on a single path. A backup gateway is the standard defense: if your primary fails, transactions route to the second. Razorpay, Cashfree, and others support this, and orchestration tools can automate the switch.

At minimum, subscribe to your gateway's status page so a spike in failures triggers a check instead of a mystery.

UPI Timeouts and Pending Payments

UPI is now the default for Indian buyers, and it has a unique failure mode: the timeout. The buyer approves the payment in their UPI app, but the confirmation never reaches your store in time. Money sometimes leaves their account while your checkout shows failure.

This creates the worst customer experience in ecommerce: charged but no order. Handle it deliberately. Make sure your integration handles "pending" status properly instead of instantly marking orders failed, and set up automatic reconciliation so late confirmations still create orders.

Also offer UPI intent flow (tap to open the UPI app directly) rather than only collect requests, which expire and fail far more often on mobile.

International Cards Getting Blocked

Selling to the US, Europe, Dubai, or Australia from an Indian entity? International card declines are probably your biggest silent leak. Foreign banks flag cross-border charges as risky, RBI regulations complicate recurring and international payments, and many Indian gateway accounts don't even have international cards enabled by default.

Check that international payments are activated on your gateway account; it often requires a separate approval. Then look at your decline codes: "do not honor" and fraud-related declines suggest you need a gateway with better international routing, or a dedicated international option like Stripe or PayPal running alongside your domestic gateway.

Displaying prices in the buyer's currency also reduces both declines and abandonment.

Poor Error Handling That Loses Retries

When a payment fails, what does your buyer see? If it's a generic "transaction failed" screen or, worse, a blank page, you've lost them. Good error handling recovers a surprising share of failed payments.

The essentials: show a clear, calm message that no money was taken (or that a refund is automatic if it was), keep the cart and address intact so retrying takes one tap, and actively suggest an alternative method, like "UPI not going through? Try card or COD."

Then follow up. A buyer whose payment failed is the warmest lead you'll ever have. An automated WhatsApp message minutes later with a payment link recovers many of them; that flow is one of the most requested things we build in our WhatsApp automation service.

When to Bring in a Professional

Start with what's in your control: check your gateway dashboard this week, enable international payments if you sell abroad, fix your failure screens, and set up payment-failed follow-ups.

The deeper fixes, like backup gateway routing, webhook-based reconciliation for UPI pending states, and proper retry flows, involve real integration work where mistakes cost money. If your success rate stays under 90% after the basics, or you're seeing charged-but-no-order complaints, it's time for someone who has debugged this before.

Frequently Asked Questions

What is an acceptable payment failure rate?

For domestic Indian transactions, a success rate of 90%+ is a reasonable target, with UPI often performing better than cards. International transactions run lower. If more than 1 in 10 domestic payments fails, investigate your gateway configuration and failure breakdown by method.

Why do UPI payments fail so often?

Common causes are timeouts between the UPI app and your store, bank server outages, expired collect requests, and daily limit issues on the buyer's account. Using intent flow, handling pending states correctly, and auto-reconciling late confirmations fixes most store-side UPI problems.

Do I need two payment gateways?

If payments are a meaningful revenue stream, a backup gateway is cheap insurance. When your primary gateway or a bank integration goes down, routing to a second gateway keeps orders flowing. It also lets you compare success rates and route methods to whichever performs better.

A customer was charged but got no order. What should I do?

This is usually a UPI or webhook timing issue: the payment confirmed after your store marked it failed. Reconcile against your gateway dashboard, then either create the order manually or refund promptly and tell the customer. Long term, automated reconciliation prevents it entirely.
